Q4 2025 Benchmark Insights: Powersports Fixed Operations

Q4 2025 powersports fixed operations results reflect a disciplined, efficiency-driven service department that continues to grow profitability without relying on increased repair order volume. Effective Labor Rates remained stable at $131.96 for all pay types and $129.17 for customer pay, reinforcing strong pricing control and consistent rate realization throughout the quarter. Labor margins continued to outperform expectations at 83% overall and 80% for customer pay, confirming that profitability gains are being driven by operational execution rather than price increases alone.

Operational efficiency improved steadily as hours per repair order increased to 2.55 for all types and 2.76 for customer pay, indicating larger repair scopes and improved job consolidation per visit. These gains translated directly into higher profit per invoice, which rose to $64.38 overall and $57.63 for customer pay by quarter end. Importantly, these improvements occurred while repair order volume remained stable between 8 and 11 ROs per day, highlighting that revenue growth was driven by better performance per RO rather than higher shop traffic.

Customer pay continued to anchor department profitability, accounting for 47.43% of labor sales and outperforming warranty and internal work in both margin and consistency. The overall revenue mix of 58.29% labor and 41.71% parts further supports strong fixed-operations health, as labor remains the highest-margin revenue stream. Parts performance remained steady throughout the quarter, with parts gross profit per advisor averaging $2,903.52, reflecting consistent advisor execution and disciplined inventory management.

Momentum accelerated late in the quarter, with both all types and customer pay dollars per invoice rising notably in November and December. This late-quarter lift suggests effective seasonal demand capture and improved close rates during peak service months.

Overall, Q4 performance points to a mature, well-managed fixed operations department that is maximizing efficiency, strengthening customer-pay reliance, and generating higher profit per repair order, positioning the business well for sustained profitability heading into the next quarter.
